Lesson 2 of 6
Service-based fitness models explained
Learning objectives
- Map the main service-based fitness formats
- Understand the strengths and ceilings of service businesses
- Identify the metrics service businesses live or die on
- Choose the service model that fits your stage
What 'service-based' really means
A service-based fitness business sells expertise and delivery. The customer is paying for your time, your method, your accountability and the result it produces.
Formats include 1:1 PT, online coaching, hybrid coaching, small group training, large group classes, bootcamps, corporate wellbeing sessions and community programmes delivered by you or your team.
Strengths and weaknesses
Strengths: lower startup cost, faster path to first revenue, direct cash flow, easier to test and adjust pricing, and a real coaching relationship that creates referrals.
Weaknesses: capacity is capped by you or your team, retention pressure is constant, churn quietly kills MRR, and growth often means more hours rather than more leverage.
The metrics that decide if it works
Leads in, consultations booked, close rate, revenue per client, retention, churn, monthly recurring revenue (MRR). If you cannot answer those, you are running a job, not a business.
Founder insight — Derrick Twum
Service-based delivery is where most coaches start because it pays now. The trap is staying there forever — a packed diary is not the same as a defensible business.
Key takeaway
Service-based fitness is the fastest way to earn, but you must track leads, close rate, retention and MRR or it stops growing.
Reflection questions
- 1Which service format do you actually enjoy delivering?
- 2Do you know your close rate right now?
- 3What is your current 90-day retention?
- 4Where could group or online delivery reduce your hour-for-hour ceiling?
Action task
Pick one service format to lead with for the next 90 days. Write the ideal client, format, price and the retention promise in one paragraph.
